Built by the people who do the work

The standard playbook for enterprise AI goes like this: hire a consultant or an AI developer, have them interview the people who do the work, translate those conversations into automations, deploy them, and move on to the next project.

It fails almost every time.

The automation gets built, the end user tries it twice, and it collects dust. Not because the technology was wrong, but because the person who built it does not do the work. They interviewed the end user, interpreted the workflow, and built what they thought the process was. But there is always a gap. Nuances get lost, steps get simplified, edge cases get missed. The person who does the work knows things the builder never will.

That translation gap is where automations go to die.

The accountability problem

There is a pattern underneath all of this. Every layer of the AI ecosystem is designed around not being responsible for the outcome.

SaaS vendors build the tool, then the EULA disclaims liability for what you do with it. AI products generate the output, then disclaim liability for its correctness. Consultants and developers build the automation, then walk away. They are not responsible for whether it actually fits the workflow or gets used.

Each generation of tooling claims to do more while taking responsibility for less. The person left holding the bag is always the same: the person doing the actual work. They sign off, they answer for the result, they bear the accountability. But they are never the one who controls the tool.

The question is not "how do we automate tasks for our employees." The question is how do we give the people who are responsible for the outcome the power to build exactly what they need.

Translation errors are structural

This is not a communication problem you can solve with better requirements gathering or more detailed process documentation. It is structural. The person doing the work carries context in their head that cannot be fully articulated in an interview. The real sequence of steps, the judgment calls, the exceptions that happen every Tuesday because of how one vendor sends invoices differently from all the others.

A consultant can get 80% of the workflow right. That last 20% is what makes the difference between an automation that gets used daily and one that sits idle. And that 20% lives in the head of the person doing the work, not in a process document.

This is why one-off automations built by external teams decay. They were optimized for speed-to-build, not for the human workflow they are supposed to serve. Even when they work on day one, they break the first time the process changes, because the person who built it is gone and the person who does the work cannot modify it.

The people who do the work build the tools

The alternative is to give the person doing the work the ability to build their own tools. Not by learning to code, and not by filing a ticket with IT. By describing what they need in plain English and having AI build it inside a governed system with full admin oversight.

A finance analyst who reconciles invoices every month knows exactly what that process looks like, including every edge case and every exception. They describe it to Orin, and Orin builds it. The tool fits the real workflow because the person who knows the real workflow is the person who built it.
